1. 360° Analysis

The primary objective is to map current processes and identify inefficiencies, bottlenecks, and risk areas. These will be addressed through the new processes designed in step 2.

Our analysis is conducted in three main stages:

  1. Strategic: In collaboration with top management, we identify the strategic objectives that all other processes need to align with.
  2. Tactical: Together with middle management, we translate strategic objectives into concrete procedures.
  3. Operational: We work closely with the staff involved in the workflows to identify optimization opportunities and allocate the necessary resources for this process.

We systematically analyze the flow of information within the company from two perspectives:

  1. Sales Process: From informing customers to completing the order. Different processes may exist for various customer segments, taking into account all foreseeable exceptions.
  2. Internal Communication: We investigate how information flows between departments and roles, approval workflows, and crisis response scenarios.

2. Process Optimization Consulting

The goal of this phase is to redesign processes and, in many cases, redefine roles within the company to increase efficiency through IT tools. Although it may seem straightforward, this process often proves to be challenging. In a constantly changing world, new solutions emerge regularly, solving old problems in disruptive ways. The answer to the question “What can be automated, to what extent, and with which tools?” evolves rapidly, almost overnight. As professionals, we continually update our knowledge and collaborate with experts from various fields to provide accurate and comprehensive answers. This know-how is one of the most valuable contributions we bring to our projects. After mapping existing processes, we work with management to reconfigure and optimize them, aiming to automate as much as possible. At the end of this phase, you will have a new set of procedures and specifications for the tools that will support them. This consulting report becomes the framework plan for the Digital Transformation process.

3. Technical Solutions Selection Consulting

ERP, CRM, BI, SFA, SCM, WHM, etc. What do they mean, and which ones do you need? How will they communicate with each other? For each type of application, there are dozens of solutions and hundreds of vendors, each promoting themselves as the best choice. How do you select the right solution for your company?

The goal of this phase is to choose the right technical solutions and vendors.

Our 3-step methodology:

  1. Designing an IT architecture: We develop an IT ecosystem aligned with the strategic objectives defined in step 1 and tailored to the needs clarified in step 2. By ecosystem, we mean the complete infrastructure: software solutions, hardware, cloud or on-prem, server technology, cybersecurity, etc.
  2. Filtering technologies and software solutions: We create a shortlist of suitable technologies and software solutions based on their performance relative to the company’s needs and budget. We use TCO (“Total Cost of Ownership“) in the evaluation, not just the listed price, as it provides a complete perspective on the real costs.
  3. Selecting implementation vendors: We contact specialized vendors for the respective technologies and request technical-commercial offers. We select those whose solution natively integrates the majority of the specifications for an optimal quality-price ratio. We also check their availability and the experience level of the proposed consultants.
At the end of this phase, you will know exactly what will be implemented, who will carry out the implementation, how the solutions will integrate, and what the costs will be. More precisely, a clear plan to turn the Digital Transformation project into reality.

4. Implementation Assistance

We act as the interface between you and the vendor. We answer the vendors’ questions and guide them through the implementation process, representing your interests.

The goal of this stage is the successful completion of a phase in the Digital Transformation process.

  • Project Management. We handle the coordination of the entire project, managing resources, scheduling activities, and monitoring the budget to ensure everything goes according to plan.
